AI Agents & Workflow Automation
The Question Is Not What the Agent Can Do. It Is What Happens When It Is Wrong.
The problem
Autonomy gets decided once, for the programme, when it belongs to the task
Autonomy was set once for the whole programme
The agent completes the task and cannot explain it
The model has no way to say it does not know
Core banking has no API for the step that matters
Straight-through rate is the only target
AML and KYC backlogs are treated as a volume problem
AI landed outside model risk management
Time one investigation and split it into assembly and judgement. Sit with an analyst through one AML alert or one dispute and record where the minutes go: systems opened, documents read, data copied between places, checks performed, narrative written, and the decision itself. In most operations the decision is a small fraction of the total and everything else is assembly. That split is your automation scope, your business case and your governance boundary in one measurement, and it takes an afternoon to establish.

What we build
Agents grouped by what they are allowed to do
Prepare, and a human decides
Act, within defined limits
Assist a person directly
Where this gets used
Thirteen workflows, and the autonomy each one can carry
| Workflow | What the agent does | Autonomy it can carry |
|---|---|---|
| Customer onboarding | Assembles, verifies, surfaces discrepancies | Level 3. The decision is yours |
| KYC document processing | Extracts and links every value to its source | Level 5 on clean cases, 2 on the rest |
| AML alert investigation | Retrieves, correlates, drafts the narrative | Level 3. Disposition stays human |
| Transaction monitoring | Enriches and prioritises the queue | Level 5 on ordering, never on closure |
| Fraud case management | Assembles the case and prior context | Level 3, with speed as the value |
| Loan origination support | Builds the file, checks completeness | Level 3. Credit decisions are reserved |
| Credit document review | Reads, extracts, flags inconsistency | Level 5 on extraction, 2 on conflict |
| Mortgage processing | Tracks conditions and chases documents | Level 4 on routine follow-up |
| Payment reconciliation | Matches, explains breaks, proposes entries | Level 4, within cleared categories |
| Exception resolution | Diagnoses and proposes a resolution | Level 2 to 4, by reversibility |
| Account servicing | Executes routine logged changes | Level 4 on reversible changes only |
| Dispute and chargeback | Gathers evidence, drafts the position | Level 3. Outcomes affect customers |
| Regulatory reporting prep | Assembles, reconciles, explains variance | Level 3. Sign-off is accountable |
How it is built
The core banking system decides what is actually possible
What integration actually runs into
Find out whether the step that creates the value has an interface.
Before scoping anything, take the one action in the workflow that actually saves the time and establish how a system can perform it: a supported API, an event, a file, or only the screen a person uses. Then establish the batch timing and the change freeze calendar around it. In a large proportion of banking automation programmes this single question reshapes the plan, and it is almost always asked after the business case has been approved rather than before.
Governance
You already have model governance. These agents live inside it.
Model risk and oversight
- Agents brought inside your existing model risk management framework: inventory, classification, documentation, independent review and periodic revalidation
- Autonomy placement documented per task with consequence and reversibility stated, and approved by a named risk owner
- Human oversight designed as a workflow step with the reviewer, what they saw and what they decided recorded, rather than asserted in a policy
- A defined route to reduce autonomy or withdraw an agent, exercised on evidence rather than on incident
Explainability and evidence
- Decision traceability from outcome back to inputs, document versions, retrieved passages, model version and prompt version
- Explanations in reviewer language rather than model output, because the audience is a compliance reviewer and sometimes a customer
- AI output validation before it reaches a decision, including what the agent could not verify stated explicitly
- Complete audit trails over agent actions, abstentions, escalations and human overrides, that a user cannot alter
Fairness, privacy and security
- Bias and fairness assessment where an agent informs any determination affecting a customer, with the assessment method set by your risk function
- Customer data privacy, minimisation and purpose limitation, including what data may reach a model and under which hosting arrangement
- Role-based access resolved per user and applied at retrieval time, with encryption in transit and at rest and key ownership stated
- Resistance to prompt manipulation treated as a security requirement rather than a prompt instruction, on any external channel and also on retrieved documents, messages and tool outputs, none of which may override policy or expand what the agent is permitted to do
Third-party and resilience
- Third-party AI risk management: model and platform providers assessed as the critical suppliers they are, including concentration risk
- Operational resilience: defined behaviour when a model or provider is unavailable, including a documented manual fallback that has been exercised
- Data residency and model hosting position established before build rather than discovered during review
Keeping it honest
Straight-through rate on its own is an instruction to stop escalating
| Failure | How it presents |
|---|---|
| Abstention collapsed | Straight-through rate improved and accuracy quietly fell |
| Override rate rising | Humans are correcting rather than confirming |
| Unsourced output appearing | An answer with no retrievable basis reached a decision |
| The provider changed the model | Behaviour shifted with no change on your side |
| Escalations are not the hard cases | The confidence signal is not calibrated to difficulty |
| Exception remainder unmanaged | The queue moved to a team with no added capacity |
| An action was taken beyond its limit | Autonomy placement was not enforced in the system |
| Evidence incomplete on a decision | The outcome cannot be defended on review |
Outcomes
The assembly automated, the decisions evidenced, the autonomy defensible
Bring us one queue. We will tell you what can be automated and what cannot.
Why choose CaliberFocus for AI Agents and Workflow Automation?
CaliberFocus builds banking agents that automate the work around the decision and leave the decision with the person accountable for it. We set autonomy per task by consequence and reversibility, design abstention and escalation before the happy path, enforce controls in an execution layer outside the model, and capture the evidence every agent-assisted decision needs.
- Autonomy placed per task by consequence and reversibility
- Assembly work automated while decisions stay with accountable people
- Controls enforced in an execution layer, not in a prompt
- A complete decision record for every agent-assisted outcome
